The problem

Fuel was the largest cost line and the least understood. Vehicles were tracked only by driver phone calls, maintenance was reactive, and there was no reliable way to tell whether a route was genuinely unprofitable or just badly scheduled.

What we did

  • Retrofitted GPS and fuel sensors to the fleet, with local buffering so no data was lost in coverage gaps.
  • Built an ingestion pipeline that normalises readings from three different device manufacturers into one model.
  • Developed dashboards for dispatch, maintenance and finance, each showing the numbers that role actually acts on.
  • Configured alerts for fuel anomalies, harsh braking, excessive idling and missed maintenance intervals.
  • Ran a three-month route profitability analysis and retired the two consistently loss-making lanes.

“We had opinions about which routes lost money. Now we have numbers, and two of the opinions were wrong.”
